Is $11,500 to replace tub and shower with a walk-in shower a fair price?

In 2022, I had my tub and shower replaced with a walk-in shower for $11,500. When I was negotiating to buy another house, a realtor mentioned that tub to walk-in shower conversions typically cost around $3,500, or $5,000 with vanity upgrades. Now, I'm trying to get quotes for the same job in my current home, and everyone is quoting me $15,000-$20,000. I'm confused about the actual cost and haven't asked the realtor how he managed to get it done for such a low price.
